Modern soccer substitutions are no longer simply a response to injury, fatigue or a player having a poor game. The expansion to five substitutes has gradually changed the tactical possibilities available to coaches, creating opportunities to alter pressing intensity, introduce speed against fatigued defenders, change formations, protect key players and deliberately build a different team for the final stages of a match. The traditional language of the “substitute” may therefore be becoming outdated. Increasingly, the players beginning on the bench can be viewed as finishers, selected and prepared specifically to influence a different version of the game from the one faced by the starting eleven.
The opening weeks of the 2026/27 season have already provided reminders of how decisive this can become. Sunderland’s 1–0 victory against Fulham on 30 August was settled late when substitute Habib Diarra supplied the cross for fellow substitute Wilson Isidor to score the winner. That individual moment does not prove that substitutions automatically improve performance, but it illustrates the opportunity available to coaches when fresh physical qualities and a different tactical profile are introduced into a match that has already developed over more than an hour.

The Laws of the Game now permit competitions to allow up to five normal substitutions, usually across a maximum of three substitution opportunities in addition to half-time. What originally emerged as a temporary player-welfare intervention during the COVID-19 period was made permanent by The International Football Association Board in 2022, and it has subsequently become embedded within elite soccer. The impact reaches considerably further than simply giving more players minutes. Five substitutions provide coaches with potentially almost half an outfield team to change during one match, meaning squad construction, tactical preparation, physical conditioning and performance analysis increasingly need to consider not only how a team starts, but how it intends to finish.
Recent scientific evidence makes this particularly relevant. A 2026 scoping review by Martinho and colleagues examined 33 studies investigating substitutions in elite soccer and found that substitutes entering matches consistently demonstrated greater relative physical outputs, including total distance, high-intensity running and sprinting, than players who had already accumulated match exposure. The review also highlighted how much less is known about the technical, tactical and physiological consequences of substitutions compared with the physical data typically collected, reinforcing the opportunity for coaches and analysts to develop a more complete understanding of how the bench influences performance.
For soccer coaches, this creates a different way of thinking about match strategy. Selecting the starting eleven remains fundamental, but modern match management increasingly involves considering which players may be most effective when spaces increase, opponents fatigue, scorelines change and tactical structures become less stable. The question is therefore not simply who deserves to start. It is how the entire match-day squad can be used to maximise performance across different phases of the game.
From Substitute to Finisher: How Five Changes Have Altered Match Strategy
The effect of the five-substitution rule becomes clearer when the numbers are considered. Research analysing 3,738 substitutions across men’s and women’s World Cups and European Championships between 2013 and 2023 found that matches played under the five-substitution rule contained 48% more substitutions than those played under the previous three-substitution model. The average team used 4.26 substitutes compared with 2.87 under the three-substitute rule. Substitutes accounted for approximately 13% of all goals within the full sample, while around half of those goals influenced the eventual match result. Importantly, the researchers did not find a statistically significant difference in the proportion of goals scored by substitutes between the three- and five-substitution conditions, illustrating why the value of substitutions should not be reduced simply to goals scored from the bench.
A substitution can influence much more than the score sheet. Introducing a faster forward may push an opposition defensive line deeper, creating space for midfielders even if the substitute never touches the ball in the decisive action. A fresh midfielder may improve counter-pressing and prevent the opposition from building momentum. Introducing an additional defender can alter rest defence and allow full-backs to behave differently, while replacing a physically fatigued wide player with someone capable of repeatedly sprinting can change both attacking and defensive transition possibilities.
This is where modern soccer performance analysis becomes particularly valuable. Analysts should not simply record that a substitution occurred in the 67th minute. They can examine why the change was made, the state of the match beforehand, how the tactical structure altered afterwards and whether the intended behaviours were actually produced. That process is increasingly important when a coach has five opportunities to introduce different player profiles during the game.
The scoreline strongly influences substitution behaviour. Research across major international tournaments found that teams that were losing tended to make their first substitution earlier than teams that were winning or drawing. This is logical because coaches trailing a match have greater incentive to disrupt the existing pattern, add attacking qualities or accept additional tactical risk. The danger is that substitution strategy can consequently become reactive. A coach waits until the match is going badly and only then considers which player might change it.
A more developed approach involves scenario planning before kick-off. The coaching and analysis team can anticipate what the match may look like if the team is leading, drawing or losing after 60 minutes. They can consider which opposition players are likely to fatigue, where increased space may appear and which substitutes possess attributes capable of exploiting those conditions. This does not mean scripting every substitution in advance, because the game remains unpredictable, but it allows coaches to arrive at the decisive period with prepared options rather than beginning their thinking from scratch.

The objective of performance analysis should never be to provide coaches with more information simply because technology can collect it. The five-substitution era also changes squad recruitment. Coaches no longer necessarily need 16 or 18 players who replicate the same characteristics. Different profiles can become strategically valuable. A powerful central striker may provide a different solution against a low defensive block, an explosive winger may be particularly valuable against defenders who have already completed 70 minutes, while a midfielder with exceptional pressing capacity might be selected specifically to help protect a narrow advantage. When substitutions are considered in this way, the bench becomes part of the game model rather than a collection of players who narrowly missed selection.
This is why the language of starter and finisher can be useful. It does not attempt to disguise the disappointment a player may feel at not starting, but it creates a clearer performance role. The starter is selected to influence the opening structure of the game; the finisher may be selected to solve a problem that is more likely to exist after 60 or 70 minutes. Both roles can be planned, trained and valued.
Preparing the Finisher: Physical Readiness, Warm-Up and Psychology
If coaches expect substitutes to produce high-intensity actions immediately after entering the pitch, the preparation of those players deserves considerably more attention than simply asking them to jog along the touchline. Substitute players face a unique physical challenge because they usually complete the main pre-match warm-up and then remain relatively inactive while the starting players enter competition. Depending on substitution timing, the incoming player may spend 45, 60 or even 75 minutes moving between sitting, light activity and relatively short warm-up periods before suddenly being expected to perform at elite match intensity.
Research has repeatedly demonstrated the importance of this transition. Hills and colleagues examined the pre-entry practices of professional soccer substitutes and found that modifying warm-up and re-warm-up procedures could contribute to improved movement-related performance after match entry. Their protocol involved substitutes completing the main warm-up alongside the starters, undertaking structured half-time re-warm-up activities and receiving education around effective preparation. The important coaching principle is that substitute readiness should be deliberately managed rather than left entirely to individual preference.
A systematic review and meta-analysis examining re-warm-up strategies in soccer also found evidence that re-warm-up activity can benefit subsequent physical performance, particularly actions involving vertical power. The research base remains relatively limited, and coaches should avoid claiming that one particular re-warm-up routine guarantees improved match performance, but the general principle is logical: maintaining appropriate muscle temperature and neuromuscular readiness is likely to be preferable to prolonged inactivity immediately before high-intensity competition.
More recent research has investigated passive heating strategies for substitutes. Studies involving heated garments have demonstrated potential benefits for sprint performance and perceived readiness after extended periods of inactivity, particularly in colder environments. Such interventions may be practical in elite environments with substantial resources, but the central lesson is applicable much further down the soccer pyramid. Coaches should consider whether the players they expect to transform the final 20 minutes have actually been physically prepared to enter the game at the intensity required.
Warm-up preparation also needs to reflect the player’s anticipated role. A substitute centre-back entering to defend a lead may require different final preparation from an explosive winger whose first task is likely to involve repeated attacking sprints. An incoming midfielder expected to counter-press and cover large transitional spaces may require sufficient acceleration and change-of-direction exposure before entering. The objective is not to exhaust the substitute on the touchline, but to bridge the gap between inactivity and the demands of the role.
This physical preparation should also influence weekly training. Non-starters often accumulate less match load than starters, which creates a continuing challenge for strength and conditioning staff. If a player repeatedly spends 70 minutes on the bench before playing only 15 to 20 minutes, the competitive exposure may be insufficient to maintain all of the physical qualities required when that player is eventually asked to start. Compensatory or top-up training can therefore become important after matches, ensuring that non-starters receive appropriate high-speed running, accelerations, football-specific conditioning and other required physical stimuli.
The psychological dimension is equally significant. Players generally want to start, and repeatedly beginning matches on the bench can affect confidence, motivation and perceptions of status within the squad. Simply renaming somebody a finisher will not automatically remove those emotions. The value comes from providing role clarity. When coaches explain why a player may be particularly effective against a certain tactical problem or at a particular stage of the game, the individual can prepare for a meaningful contribution rather than interpreting the bench only as rejection.
Mental preparation during the match also becomes a coaching skill. Substitutes need to remain engaged enough to recognise tactical developments while simultaneously managing the disappointment or frustration associated with not starting. They need to understand the opposition full-back they may face, recognise changes in the game state and absorb concise instructions immediately before entry. This creates an important cultural challenge. A squad that only celebrates the starting eleven can unintentionally reduce the commitment and readiness of the remaining players. In the five-substitution era, those players may determine the final result. Coaches should therefore reinforce that team performance is produced across the whole match-day group, while still maintaining honest competition for starting places.
Coaching the Final 30 Minutes: Using Analysis to Build a Second Game Plan
One of the most interesting consequences of five substitutions is the possibility that coaches increasingly need two connected game plans. The first determines how the team intends to begin. The second considers how the match is likely to evolve once fatigue, scoreline, tactical adaptations and substitutions begin to change the original structure.
The final 30 minutes of a match can look substantially different from the opening period. Defensive distances may increase, pressing may become less coordinated, transition spaces can grow and players who have completed repeated high-intensity actions may become less able to recover quickly. The substitute entering this environment is not joining the same game that existed at kick-off. This helps explain why fresh players can produce high relative physical outputs after entering and why specific characteristics can become particularly valuable later in matches. The 2026 scoping review of elite substitutions consistently found higher relative total distance, high-intensity running and sprinting among introduced players, reinforcing the potential for fresh physical capacity to alter the intensity of the game.
Coaches can use analysis to identify these changing conditions. If an opposition full-back repeatedly advances and begins recovering more slowly, a fast winger may become increasingly valuable. If the opposing midfield loses compactness, introducing a player capable of receiving between the lines may exploit spaces that were unavailable earlier. If the team is protecting a lead, a fresh pressing forward may prevent the opposition from building attacks comfortably rather than simply adding another defender and surrendering territory.
This is why substitution analysis should extend beyond goals and assists. Analysts can examine field tilt, territory, pressing effectiveness, transition frequency, entries into dangerous areas, defensive-line height and the location of turnovers before and after a change. The intention is not to claim causation whenever a metric improves, because the opposition may also have substituted players or changed strategy. Instead, coaches can build a long-term evidence base around whether particular player profiles and structural changes repeatedly produce the behaviours they are designed to create.

The same principle applies to communication. A player preparing to enter after 70 minutes cannot receive ten different instructions from several members of staff. Coaches need to identify the two or three actions that matter most, communicate them clearly and ensure the player understands how his role connects with the existing structure. Performance analysts can support this process by preparing concise visual information before the game and identifying relevant patterns while the match is taking place.
There is also a danger that having five substitutions encourages coaches to change too much. More available changes do not mean every match requires five tactical interventions. A team performing well may lose rhythm if several players are replaced simultaneously, while changing structure repeatedly can create uncertainty in defensive organisation and set-piece responsibilities. Effective coaching therefore involves understanding when not to intervene as well as when to act.
This is perhaps the biggest shift created by the five-substitution era. The bench has become a much larger tactical resource, but value comes from planning rather than simply quantity. Coaches need players prepared physically to enter at speed, psychologically prepared to contribute despite not starting and tactically prepared to understand the problem they are being introduced to solve. Analysts can support those decisions by identifying how matches evolve and whether previous interventions delivered the behaviours intended.
The word “substitute” can imply somebody who replaces the preferred option. The idea of a “finisher” offers a different perspective: a player selected because a particular quality may become more valuable as the match develops. That could be speed, creativity, pressing intensity, aerial presence, defensive organisation or simply the energy required to raise the level of the team during the final phase of competition. Five substitutions have expanded the coach’s ability to influence matches, but their real competitive value will depend on whether coaches learn to treat the bench as part of the game plan from the beginning rather than as the place they look when the original plan has failed.
